Certainly in the Early stages of the Busi Ness with few employees on staff he will find it Neces sary to do his own buying and Selling hiring and firms plus banking bookkeeping and a Host of other Day to Day functions. Even As the business grows and additional employees Are hired the owner will continue k be a Jack of All trades. But sooner or later and sooner than most businessmen this approach to management becomes unworkable. Why there Are two very fundamental Rea sons. In he first place the owner will find Ilia it is a physical impossibility to do what to used to do before just Aren t enough hours in the Day for him to Han dle All the responsibilities involved in running Liis Busi Ness. Secondly the number of employees reaches a level which exceeds his Span of control so hint he can no longer maintain close Contact with what they Are doing nor supervise them effectively. This can often happen with As few As six or seven employees. What happens if nothing is done to overcome these problems first of All the owner performs his own work poorly. He spreads himself so thinly that he can t do jus Tice to Many of the jobs he tackles. Many things he starts he can t finish. Worse still important matters May to left unattended to. Because his employees receive Only sporadic guid Ance and supervision they can quickly become confused and frustrated because they Are unsure what their duties Are what they Are supposed to accomplish and what authority they have. What is clearly needed in these circumstances is organization. This does t mean looking Over employees shoulders and telling them How to do their jobs. Organization Means giving them a framework in which to operate and some direction for their efforts. Building a successful business involves building a learn a learn of individuals who can work towards com Mon objectives. The players know who the quark crack is but they need to know which positions Lime each play what the rules of the game Are and what plays they Are going to use. How then does a business set. Up a sound organization system the owner of a Small business can get to uie heart of the matter if he addresses himself to these four Basic Points identify the work to lie done identify the people to do it Deline individuals jobs and performance stand Ards provide leadership and control. Tackling the first Point the owner should ask him self what Are we trying to do in this business and what does it take to get it this involves identification of business objectives both present and future. It also involves a critical Analy Sis of the operations of the business its products and ser vices and each of tile functions which Are or should be required to make the business a Success. The next step is to ask what skills Are needed to meet the objectives and get the work done. What skills do we already have and what skills do we still have Loac quire it goes without saying thai the key to an effective organization is the Quality of people within it. The owner must decide the kind of people his business needs select them carefully place them in positions suited to them and create the Type of environment in which they can be fully effective. Of the owner cannot make sound decisions in Uiese matters it does t matter what form of organization Structure he sets up. Neither uie organization nor his business will function Well. The third step is to spell old. Clearly each individual s Job his responsibilities and authority whom he reports to and the basis on which his performance will be measured. It also involves establishing ctr Cestive communication channels both vertically and horizontally so thai each member of the organization can communicate results instructions problems and other vital information to other members of the team. Finally the team must be coordinated and directed. The top Man must provide the necessary leadership and Over All control and ensure not Only that the business is heading in the right direction but also that every member of the organization is doing his part. A common organizational problem which Many Small business owners have difficulty coming to grips with is the role of the owner himself. Which responsibilities should be assume himself and which should he Delegate t o others this is an especially difficult problem to resolve because the various functional responsibilities within a Small business Are not As easily segregated As they can be in larger companies. Unfortunately Many owners Are reluctant to Delegate responsibility. In some cases they Are afraid that the Iob will not gel done. Their motto is if you want anything done right you might As Well do it they forget that if they leave everything to themselves they Likely won t have the time to do it All. Others attempt to Delegate responsibility but in Reali by do not do so. They assign responsibility without a Iho Rily and have the final say in whatever work their subordinates do. Thus they help neither themselves nor their staff but May Well cause friction and frustration within the organization. Still others Duel the Issue by retaining for themselves those duties which they enjoy rather than those which arc the most important and appropriate for the top executive to perform. By delegating the wrong responsibilities for the wrong reasons the owner will inevitably weaken his organization. Failure to clearly define Job descriptions and lines of authority can Lead to All kinds of problems. As an exam ple the president of a Small company appointed an individual to a newly created position of general manager. As such uie new general manager was supposed to be responsible Jor All aspects of the company s operations. The problem was so was the president. He himself was in charge of uie business and continued his Active involvement. Pretty soon none of the production or sales people knew who to talk to the president or the general manager and they weren t too sure either. The Basic question in this ease is Why have a Gener Al manager if there were a valid reason such As to re Lieve the president of management responsibilities Jor proud Mon Lien the new position should have been so de fined. If the reason is not so specific the president Sim ply fell to needed More executive the solution is not so simple. Somehow though uie president and Gener Al manager would have to sort out i Elwen themselves a division of responsibilities which would enable them to avoid overlapping their duties. One on one relationships Are generally troublesome and should be avoided where possible. A preferable Solu Tion might be not to create the position of general manager but to assign increased managerial responsibilities to senior departmental employees. This at least reduces the number of management Levels. Here Are some other suggestions which you May find useful understand the aptitudes and aspirations of your people As Well As i hair interests and values.
